There's a version of this story where I buy a wall of graphics cards, and it's the wrong version. GPUs are expensive, they're obsolete in a year, and most of the time I don't need them. What I need is a lot of compute occasionally — a few hours here and there when I'm generating art assets — and the dumbest possible thing you can do with an occasional need is buy a permanent, depreciating answer to it.

So I rent. When I need serious image-generation muscle, I spin up a box on vast.ai with eight GPUs and around 128GB of VRAM, run my pipeline, get my assets, and tear it down. I pay for the hours I use and nothing else. This is the whole setup, and the interesting part isn't the hardware — it's the rent-don't-own logic, which is the exact opposite of how I think about software and for a very good reason.

Own the things that compound. Rent the things that depreciate. A GPU loses value every day; the art it makes doesn't.

Rent the depreciating thing

I'm loud about owning your tools — own your model, own your memory, own your eyes. So renting GPUs looks like a contradiction until you see the actual rule underneath it.

The rule isn't "own everything." It's own the things that appreciate or compound; rent the things that depreciate. My model compounds — every improvement is permanent, it gets more valuable to my business over time, so I own it. A graphics card does the opposite. The day after you buy it, it's worth less, and a year later there's a better one for the same money. Sinking capital into hardware that's racing toward obsolete, to serve a need I have a few hours a week, is the kind of move that feels like "investing in your setup" and is actually just lighting money on fire slowly.

A contractor knows this cold. You own your truck and your good tools — the things you use every day and that hold value. You rent the scissor lift for the one week you need to reach a high ceiling. You don't buy a lift to let it sit in the yard depreciating for the eleven months you don't need it. The GPU box is a scissor lift. I rent the lift.

The setup

The pipeline runs on ComfyUI — a node-based image-generation tool where you wire up the workflow as a graph instead of poking at a single prompt box. Wiring the workflow as nodes matters because it makes the thing repeatable: once I've built a graph that produces the pixel-art style I want, I can run it again and again and get consistent output, instead of fighting a fresh prompt every time and hoping.

The flow is boring on purpose, which is how you keep a rented-by-the-hour resource from getting expensive:

  1. Spin up a vast.ai instance with the GPUs I need for the batch.
  2. Load the ComfyUI workflow I've already built and tested cheaply.
  3. Generate the batch — this is the part that actually wants the eight cards, because parallel generation across that much VRAM turns what'd be a long grind on one GPU into a short run.
  4. Pull the assets down to my own machines.
  5. Tear it down. The instant the batch is done, the box dies. A running GPU you're not using is just a meter spinning against you.

That last step is the entire discipline. Renting compute is cheap if you're ruthless about killing it the second you're done and ruinous if you leave it idling. The skill isn't the generation. It's the teardown.

The math that makes it work

Owning a comparable eight-GPU box is thousands of dollars up front, plus power, plus it's a worse box every month. Renting one is a few dollars an hour, and I might run it a handful of hours in a week. Even generous, the rental adds up to a rounding error next to the purchase — and at the end of the rental I owe nothing and own nothing that's losing value in a closet.

The math only flips if you're running GPUs near-constantly, at which point owning starts to pencil out. I'm not. Almost nobody building solo is. The honest truth for most builders is that you think you need to own GPUs and you don't — you need to rent them well, which mostly means building your workflow cheap on a small instance and only renting the big box for the batch that actually needs it.

The point isn't the pixels

The pixel art is real and I use it, but the reason this is worth a post is the principle, because it's the one people get backwards. "Own your tools" is not "own all hardware." Owning the wrong things — the depreciating, occasionally-needed, soon-obsolete things — is how solo builders tie up money that should've gone into the stuff that compounds. Rent the lift. Own the truck. Put the saved capital into the model, the memory, the assets — the things that are worth more next year than they are today.

That's the move: be a renter where renting is smart and an owner where owning compounds, and never confuse the two. The GPU box taught me the rule as clearly as anything I've built. It's the most useful thing I own, precisely because I don't own it.
